After showering for about 2-3 minutes, the hot water runs out and the water turns cold. What is the likely problem? Forgot to mention ... water heater is about 20 years old. Repair or replace???

Most likely only the top of the tank is being heated. Test the top t-stat to make sure it is transferring power to the lower t-stat. If NO, replace upper t-stat. If YES, test the lower t-stat to make sure it is transferring power to the element. If NO, replace lower t-stat. If YES, test lower element for amp draw to verify it is no good. Be careful, electricity can kill you.

Yes, must be careful with the elec. If not, won't be needing a water heater any more!

Replace it ASAP. It is full of calcium deposits and costing you a small fortune to operate!
